Do inbound leads really cost 62% less than outbound leads?
No. The 62% figure comes from HubSpot's 2011 State of Inbound survey, in which 644 professionals reported their own cost per lead, and the honest 2026 equivalent is closer to 29%.
| Statistic | Source |
|---|---|
| Inbound-dominated organisations reported a 62% lower cost per lead than outbound-dominated organisations, based on self-reported costs from 644 professionals. HubSpot's own earlier surveys put the gap at 61% in 2009 and 60% in 2010. | HubSpot, 2011 |
| Mean cost per lead across 30 industries: $458 paid, $326 organic. Organic is cheaper in 28 of the 30 industries. | First Page Sage, 2026 (computed) |
| B2B SaaS pays $310 per paid lead and $164 per organic lead, a blended $237. | First Page Sage, 2026 |
| Legal services pays $784 per paid lead and $516 per organic lead, the second most expensive of the 30 industries tracked. | First Page Sage, 2026 |
| Staffing and recruiting is one of only two industries where organic leads cost more than paid ones, $518 against $476. | First Page Sage, 2026 |
The 2011 HubSpot number is marked DATED for a reason: it is self-reported by the people whose budgets were being judged, not spend data. The replacement is less flattering to inbound and more useful: a 1.4x cost advantage, consistent across 28 of 30 industries, from spend data collected between 2022 and 2025. First Page Sage is a B2B SEO agency and publishes no sample size with that report, so trust the direction of the gap more than the exact cents.
I have watched the 62% number survive three agency rebrands and about forty board decks. It is the marketing equivalent of a chain email. If you are defending an SEO budget in 2026, use the 29% gap instead: it is smaller, it is measured rather than remembered, and nobody in the room can knock it over.
What does a lead cost by channel in 2026?
A Google search ad lead costs $66.69 on average, an SEO programme costs $2,917 a month before a single lead arrives, and an SDR-booked meeting carries $667 of sales pay on its own.
| Statistic | Source |
|---|---|
| The average cost per lead from Google search ads is $66.69 and the average cost per click is $5.42, across 2026 benchmark data. | LocaliQ, June 2026 |
| The average SEO retainer is $2,917 a month; agencies average $3,209 and freelancers $1,349. | Ahrefs survey of 439 providers, 2024 |
| The most common SEO retainer band is $501 to $1,000 a month, charged by 20.4% of providers. 78.2% of providers bill on a monthly retainer. | Ahrefs, 2024 |
| Each SDR generates $3.78 million of pipeline a year on median on-target earnings of $80,000, split 68:32 between base and variable. | The Bridge Group, February 2025 |
| At $80,000 of on-target earnings and a median monthly quota of 10 stage-0 opportunities, SDR pay alone is $667 per booked meeting. | The Bridge Group, 2025 (computed) |
| $10,000 buys roughly 31 organic leads, 22 paid leads or 15 SDR-booked meetings at 2026 benchmark costs. | Computed from First Page Sage and The Bridge Group |
Those three units are not interchangeable, and comparing them without saying so is how bad budget arguments start. A paid search lead is usually a form fill; an SDR meeting is a calendar slot with a named human in it, and the $667 excludes tooling, data and management. Rank them by what they turn into, not by what they cost.
The leads-per-$10,000 line is the one I would put in front of a CFO. It says organic buys you the most volume, paid buys you speed, and outbound buys you access to people who would never have filled in a form. Three different products, one budget line, and most teams still argue about them as if they were the same purchase.
Which converts better, inbound or outbound leads?
Paid search converts at 5.4% and organic search at 4.9% on site, but the picture flips further down the funnel: Cognism's 2026 first-party data puts Google organic MQLs at a 3.2% closed-won rate against 6% for Google paid search.
| Statistic | Source |
|---|---|
| Paid search converts at 5.4% and organic search at 4.9%, across 110 million sessions and 5 million conversions. | Ruler Analytics, May 2026 |
| Email converts at 4.9%, referral at 4.8% and direct at 4.7%. | Ruler Analytics, 2026 |
| Organic social converts at 2.23% and paid social at 2.11%, the two weakest channels measured. | Ruler Analytics, 2026 |
| The all-channel average conversion rate is 5.13%; AI referral traffic converts highest at 5.8%. | Ruler Analytics, 2026 |
| Last-touch MQL to closed won, in Cognism's own 2025 vendor data: Bing paid search 8.9%, Google paid search 6%, direct 5.6%, Google organic 3.2%, LinkedIn paid 2.7%. | Cognism, 2026 |
| Cognism's outbound team contacted 196,470 prospects in 2025 and booked 39,679 meetings, 85.94% of which were held. The same report prints a 16.06% prospect-to-meeting rate, which is lower than its own two counts imply. | Cognism, 2026 |
Read those two layers together and the ranking changes depending on where you stop measuring. Organic wins on cost and loses on close rate. Paid search wins on close rate and costs 1.4x more per lead. Outbound converts a contacted prospect to a meeting at 16%, which looks spectacular until you remember the denominator is a bought list, not people who raised a hand. See also the marketing attribution statistics page.
Cognism's 3.2% organic close rate is vendor data about one company selling one product, so treat it as a signal rather than a benchmark. What I take from it is the direction: inbound volume has been getting cheaper and softer at the same time, and nobody notices until MQL targets are hit and revenue is not.
How well do cold calls and cold emails perform in 2026?
Cold calling succeeds 2.7% of the time in 2026 and 8.5% of cold emails get any reply, which means about 11.4 dials and a multi-channel sequence sit behind every meeting an SDR books.
| Statistic | Source |
|---|---|
| The industry cold call success rate is 2.7% in 2026, up from 2.3% in 2025 and down from 4.82% in 2024. Cognism's own team reports 11.3%. | Cognism, 2026, vendor data from 200,000+ calls |
| It takes 1.55 call attempts on average to reach a prospect, against 2.9 attempts in 2025. | Cognism, 2026 |
| Cognism SDRs recorded a 13.3% answer rate across 449,933 of the 451,895 calls its teams logged in 2025. | Cognism, 2026, vendor data |
| Cognism SDRs got an 8.98% reply rate on 146,832 delivered emails; their account executives got 28.38% on 2,544 warmer emails. Cognism cites a 5% industry average. | Cognism, 2026, vendor data |
| 8.5% of cold outreach emails receive a reply. One follow-up lifts replies by 65.8%, and a personalised subject line by 30.5%. | Backlinko / Pitchbox, 2019, 12 million emails |
| The median SDR runs 112 activities a day: 44 phone, 41 email, 19 LinkedIn and 8 text or other. | The Bridge Group, February 2025, 351 B2B companies |
| SDRs average 4.1 quality conversations a day. Phone-centric teams run 56 dials for 4.6 conversations; email-centric teams run 28 dials for 3.4. | The Bridge Group, 2025 |
| 60% of SDRs hit quota, the lowest share The Bridge Group has recorded, against a global median monthly quota of 10 stage-0 opportunities. | The Bridge Group, 2025 |
| Cognism logged 451,895 calls and 39,679 booked meetings in 2025, which works out at 11.4 cold calls per meeting. | Cognism, 2026 (computed) |
The Backlinko reply rate is from 2019 and flagged DATED, but it is still the largest public cold email dataset with a stated method, at 12 million messages. Cognism's 2025 SDR figure of 8.98% lands within half a point of it six years later, which is either reassuring or depressing depending on how much the industry has spent on sequencing software since.
Two of these numbers matter and the rest are texture. Quota attainment at 60% is the lowest The Bridge Group has ever recorded, and the cold call success rate halved between 2024 and 2025 before recovering slightly. Outbound is not dead; it is getting more expensive per unit of output while inbound gets cheaper per lead and softer per close.
What do B2B buyers want from inbound and outbound?
B2B buyers finish 69% of the purchase process before they engage a seller, and 81% have already chosen a preferred vendor by the time sales hears from them.
| Statistic | Source |
|---|---|
| 69% of the B2B purchase process is complete before buyers engage sellers, from a survey of 2,509 recent B2B buyers. | 6sense, 2024 |
| 81% of buyers have chosen a preferred vendor before speaking to sales, and 85% have set their purchase requirements first. | 6sense, 2024 |
| 70% of buyers progress through their journey before speaking to sales, and more than 1 in 5 deals take over a year to close while most outreach sequences run 4 to 6 weeks. | Sopro, 2026, vendor data from 442 senior decision-makers and 126 million emails |
| 89% of decision-makers say prospecting is essential for new business but harder than it used to be. | Sopro, 2026, vendor data |
| It takes an average of 8 touches to generate a meeting with a buyer, from RAIN Group's sales prospecting research. | RAIN Group |
| 82% of buyers accept meetings with sellers who reach out to them, and 82% look up the provider on LinkedIn before replying. | RAIN Group |
RAIN Group prints neither a year nor a sample size for either figure on that page, so both are marked DATED in the source file. They still answer the question the 6sense numbers raise: if buyers are 69% finished before they talk to anyone, why does anybody cold call? Because 82% of them will take a meeting anyway.
The 69% and the 82% are not in conflict, they are the whole argument. Self-directed research decides which three vendors get a call. Outbound decides whether you are on that list at all when the buyer has never searched for your category. That is why the sharpest teams I know run outbound as a demand-creation channel and measure it on brand-driven inbound six months later, not on reply rates.
Where are marketing budgets moving in 2026?
Marketing budgets are growing and the growth is going to inbound and paid social, while outbound formats take the cuts: 79.2% of marketers expect a budget increase in 2026, and the three line items most often marked for reduction are physical ads, direct mail and print.
| Statistic | Source |
|---|---|
| 79.2% of marketers expect at least a slight budget increase in 2026 and only 6% expect a decrease, from a survey of more than 1,500 global marketers. | HubSpot, 2026 |
| Planned 2026 increases: AI chatbots 37.7%, paid social 37.4%, video 37.1%, content marketing 36.9%, website and SEO 35.4%. | HubSpot, 2026 |
| Planned 2026 cuts: physical ads 23.3%, direct mail 21.6%, print advertising 21.4%. | HubSpot, 2026 |
| B2B marketers name website, blog and SEO their highest-ROI channel at 30.2%, ahead of email at 23.6% and paid social at 23.3%. | HubSpot, January 2026 |
| 48.9% of marketers attribute a website traffic decline to AI, 61.5% say leads now arrive better informed and 55% say they arrive later in the buying process. | HubSpot, 2026 |
| Thought-leadership SEO returns 748% over three years against 16% for basic content marketing. B2B SaaS SEO returns 702% and breaks even at 7 months. | First Page Sage, 2026 |
| Cognism's own organic traffic fell 33.6% year over year and its Search Console clicks fell 23% in six months, while direct MQLs rose 6%. | Cognism, 2026, vendor data |
| US digital advertising revenue reached nearly $300 billion in 2025, up 13.9%. | IAB / PwC, April 2026 |
| 1,015 B2B marketers were surveyed between 24 June and 14 August 2025: 12% call their content marketing highly effective and 45% are increasing investment in AI tools. | Content Marketing Institute / MarketingProfs, October 2025 |
The First Page Sage split between thought leadership at 748% and basic content marketing at 16% explains why inbound results vary so wildly between companies claiming to do the same thing. Publishing volume returns almost nothing. For the fuller picture, see the content marketing ROI statistics page.
Budgets are moving toward inbound at the same moment inbound's own traffic base is shrinking, which is the strangest thing in this dataset. Cognism lost a third of its organic traffic and grew direct MQLs. That is what the next two years look like for most B2B teams: fewer sessions, better-informed arrivals, and attribution that makes your best channel look like your worst.
How we calculated the original numbers
Four figures on this page do not appear anywhere else. Here is the arithmetic, so you can check it or change the inputs.
- 28.7%: how much less an organic lead costs than a paid one. First Page Sage's 2026 cost-per-lead report prints a paid and an organic figure for each of 30 industries. The mean of the 30 paid figures is $457.57 and the mean of the 30 organic figures is $326.27. ($457.57 minus $326.27) divided by $457.57 is 28.7%, a ratio of 1.40x. Organic is cheaper in 28 of the 30 industries; the exceptions are staffing and recruiting, and pharmaceutical. The data was collected between January 2022 and June 2025, so it reflects a three-year spend window rather than this quarter. First Page Sage is an SEO agency reporting on its own research and gives no sample size, which is the main weakness in this number.
- 11.4 cold calls per booked meeting. Cognism's State of Outbound 2026 reports 451,895 calls logged and 39,679 booked meetings across its full 2025 activity. 451,895 divided by 39,679 is 11.4. Adding the 149,376 emails its SDRs and account executives delivered (146,832 plus 2,544) gives 15.2 outbound touches per meeting. The same report also prints a 16.06% prospect-to-meeting rate, which does not square with 39,679 meetings from 196,470 prospects, so read both as published figures rather than one chain. This is one vendor's own sales team, so treat it as a well-documented example rather than an industry average.
- $667 of SDR pay per booked meeting. The Bridge Group's 2025 report gives a median SDR on-target earnings of $80,000 and a global median monthly quota of 10 stage-0 opportunities, which is 120 a year. $80,000 divided by 120 is $667. The Bridge Group counts a stage-0 opportunity as a meeting that happens, not one that is merely booked, and the figure covers compensation only. Data, dialers, sequencing tools, management time and recruiting costs sit on top of it.
- 31 organic leads, 22 paid leads or 15 SDR meetings per $10,000. $10,000 divided by the $326 mean organic cost per lead is 30.6. $10,000 divided by the $458 mean paid cost per lead is 21.8. $10,000 divided by $667 is 15.0. The three units differ in quality and in how far down the funnel they sit, which is the point of putting them side by side.
What the 2026 numbers say
The famous 62% gap is roughly 29%, and it still favours inbound. Organic costs less per lead in 28 of 30 industries, by a factor of 1.4 rather than 2.6. That is a smaller advantage than the slide decks claim and a more durable one, because it comes from three years of measured spend instead of a self-reported survey of 644 marketers in 2011.
Outbound's economics got worse in a specific, measurable way. SDR quota attainment fell to 60%, the lowest The Bridge Group has recorded, and the industry cold call success rate halved between 2024 and 2025 before recovering to 2.7%. The activity did not fall; 112 touches a day is as high as it has ever been. Output per touch fell, which is a cost problem rather than a channel obituary.
Inbound is getting cheaper per lead and weaker per lead at the same time. Cognism closes 3.2% of Google organic MQLs and 6% of Google paid ones, and 61.5% of HubSpot's surveyed marketers say leads now arrive better informed and 55% say they arrive later. If you are planning 2027, the budget question is not inbound or outbound. It is which of the two gets you onto a buyer's shortlist before the 69% of research they do without you.
FAQ
Do inbound leads cost less than outbound leads?
Yes, by about 29% in 2026. First Page Sage's cost-per-lead data across 30 industries gives a mean organic lead cost of $326 against $458 for paid, and organic is cheaper in 28 of the 30 industries. The widely quoted 62% figure comes from HubSpot's 2011 State of Inbound survey, in which 644 marketers reported their own costs, and it should not be used as a 2026 benchmark.
What is the cold call success rate in 2026?
2.7%, according to Cognism's 2026 cold calling report built on more than 200,000 analysed calls. That is up from 2.3% in 2025 and down from 4.82% in 2024. Cognism's own SDR team reports 11.3%, which tells you how wide the spread is between a trained team with good data and the average.
How many cold calls does it take to book one meeting?
About 11.4. Cognism logged 451,895 calls and 39,679 booked meetings across 2025. Counting emails as well, the figure is 15.2 outbound touches per booked meeting. RAIN Group puts the buyer-side estimate at 8 touches.
What percentage of cold emails get a reply?
8.5% of cold outreach emails receive a reply, across 12 million emails analysed by Backlinko with Pitchbox in 2019. Cognism's 2025 first-party data lands close to it: an 8.98% reply rate on 146,832 delivered SDR emails. A single follow-up raises replies by 65.8% (Backlinko, 2019).
Is inbound or outbound better for B2B lead generation?
It depends on where you measure. Ruler Analytics (2026) puts organic search conversion at 4.9% and paid search at 5.4%, while Cognism's 2026 data shows Google organic MQLs closing at 3.2% against 6% for paid search. Cognism's 2026 report prints a 16.06% prospect-to-meeting rate for its own outbound team, off a bought list rather than raised hands.
How much of the B2B buying process happens before sales gets involved?
69%, according to 6sense's survey of 2,509 recent B2B buyers (2024). By the time sellers are engaged, 81% of buyers have already chosen a preferred vendor and 85% have set their purchase requirements.

Methodology. Numbers were collected in September 2026 and checked against the original publisher's page, not against other statistics roundups. Vendor claims without a stated sample or method were excluded, and vendor data that does state its sample (Cognism, Sopro) is labelled as vendor data in the sentence that carries it. Figures older than 24 months are marked DATED in the source file and flagged in the text. Where two sources disagree, both are shown with their method. Last updated 20 September 2026.
