There is no independently measured average SEO ROI. The fullest public benchmark is First Page Sage's, an agency publishing its own client results, and recomputing its table gives a median of 788% across 19 industries, not the 748% quoted everywhere.

Treat every percentage in this section as a vendor benchmark, because that is what they are. First Page Sage is the only source publishing a full ROI table with break-even months, and it is still an agency reporting on itself with no sample size attached. What survives the scepticism is the spread: 4.4 to 1 between the best and worst industry is a much bigger effect than any average on this page.
How long does SEO take to pay for itself?
SEO pays for itself in five to fourteen months, with a median of nine, according to First Page Sage's industry table. Marketers polled by Ahrefs say three to six months for first visible results, which is a different question and a shorter answer.

Those two sources answer different questions, and mixing them is how SEO gets oversold. "Results" means a ranking moved; "break-even" means cumulative revenue has repaid cumulative cost. The gap is usually two quarters of spend with nothing to show a CFO.
Nine months is the number I would put in a budget request, with the cumulative spend attached to it. Saying "SEO takes six months" hides the fact that you're asking for around $26,000 before the first euro comes back. Ask for the money in that shape and the conversation gets easier, because you named the risk instead of leaving finance to find it.
How much does SEO cost in 2026?
The average SEO retainer is $2,917 a month in Ahrefs' poll of 439 providers, though that mean is dragged up by a handful of large contracts: 68.8% charge $2,000 a month or less, and the most common band is $501 to $1,000.

The Ahrefs pricing survey is from August 2024, just outside a two-year window, and nothing newer with 439 respondents exists. Treat its numbers as a floor. Gartner's 2026 survey has SEO taking a bigger share of budget than it did a year ago, not a smaller one.
Two thirds of the market charges $2,000 a month or less, and a fifth charges under $1,000. That tells you most SEO buyers are small businesses buying a part-time person, not a programme. If you're comparing your quote to the $2,917 average, you're comparing yourself to a mean that a handful of enterprise contracts wrote.
What is organic traffic actually worth?
At WordStream's 2026 average Google Ads CPC of $5.42 and Google's own 70% valuation of an organic click, 1,000 organic visits are worth $3,794. That is the cleanest way to price SEO output, because it uses the market rate for the same attention.

Two share-of-traffic numbers circulate: BrightEdge's 53.3% and Conductor's 33%. The first is seven years old, the second recent and self-reported. Model with the smaller one and let the bigger one be your ceiling.
Pricing organic traffic at CPC is not the same as saying you could buy it, because plenty of informational queries show no ads at all. What the calculation gives you is a defensible replacement cost, which is the only version of SEO value a finance team has ever accepted from me without an argument.
How does SEO compare with paid search on cost per lead?
Paid search costs $66.69 a lead in 2026, per WordStream, so an average SEO retainer has to generate about 44 leads a month to match it. At Databox's median B2B organic conversion rate of 1.42%, that means roughly 3,080 organic visits every month.

The conversion rates here don't agree, and the reason matters. WordStream's 8.18% and Databox's 3.34% are both counted inside Google Ads, where a conversion can be a call, a chat or a form. Databox's 1.42% is an analytics goal on the site itself, and Ruler measures deduplicated sessions. Even the 1.42% against 3.34% comparison crosses two measurement systems, so the organic gap is smaller than it looks.
Cost per lead is where most SEO business cases quietly cheat, because they divide the retainer by leads that took nine months to appear and pretend the ad account had the same wait. Run it honestly and organic still wins on cost, but only after payback, and only if the traffic converts. Databox's 1.42% against 3.34% flatters paid, because the two numbers come out of different systems, but the direction is right and nobody puts it on a slide.
Is AI search breaking the SEO ROI case?
AI search is changing the denominator of the SEO ROI case, not destroying it. Zero-click searches hit 68.01% of US Google searches in early 2026, and Bain puts the resulting cut in organic web traffic at 15% to 25%. Hold two facts together. The share of Google searches that send a click anywhere is down roughly a quarter since 2024, and AI referrals replace almost none of the volume that went missing. The 4.4x value multiplier on AI visitors is real and applied to a tiny base, so a site swapping 1,000 organic visits for 20 AI visits is still worse off.
Every SEO ROI model built before 2024 assumed the traffic curve went up and to the right forever. Rebuild yours with a flat or falling click base and a rising value per click, because that is what the data now describes. The programmes that survive this are the ones cited inside answers, and Seer's 120% figure is the closest thing we have to proof that citation is now the asset. Being cited still leaves you 38% down against a page with no AI Overview, so this is damage control with an upside, not a new growth channel.
What do practitioners say about SEO payback?
Practitioners on r/SEO describe longer timelines and far more variance than the vendor tables do. Two threads are worth your time: a small business owner asking how long to keep paying for SEO (2020), and site owners comparing traffic collapses after a Google update (2024). Reddit blocks automated reading, so I'm linking the discussions rather than quoting numbers out of them.
The gap between the forums and the benchmark tables is the whole story of SEO ROI. Published averages describe the programmes that worked, and nobody publishes a median that includes the ones that didn't. Assume the real distribution has a long left tail and price your downside for it.
How we calculated the original numbers
Four figures on this page do not appear anywhere else. Here is the arithmetic, so you can check it or swap the inputs.
- 769 organic visits a month to break even on an average SEO retainer. Ahrefs found an average retainer of $2,917 a month across 439 providers. WordStream puts the 2026 average Google Ads click at $5.42, and Google values an organic click at 70% of a paid one, so $5.42 x 0.70 = $3.794. $2,917 / $3.794 = 769 visits. At the full CPC, the threshold falls to 538.
- $3,794 as the paid-equivalent value of 1,000 organic visits. 1,000 x $5.42 = $5,420 at ad prices; applying Google's own 70% valuation gives $3,794. This is a replacement cost, not a claim that the same clicks are purchasable, since many organic queries never show an ad.
- 3,080 organic visits a month to match paid search on cost per lead. WordStream's 2026 cost per lead is $66.69, so $2,917 of SEO has to produce 43.7 leads to match it. At Databox's median B2B organic conversion rate of 1.42%, that needs 3,080 visits. Two cautions: the two rates come from different measurement systems, and this compares a retainer against media spend without counting the ad account's management cost.

The industry quotes the wrong row of one agency's table. 748% is a single service line. The median of that same table is 788%, the mean 825%, and the range runs 317% to 1,389%. Anyone quoting a single SEO ROI percentage without an industry attached is quoting a marketing asset, not a measurement.
Payback is a cash-flow problem before it is a returns problem. Nine months of an average retainer is $26,253 spent before break-even, and the Ahrefs poll's three to six months describes first movement, not repayment. Budget for that gap explicitly and SEO stops looking like a bet.
Value per visit is rising while visits fall, and most models haven't caught up. The share of Google searches sending a click anywhere is down 22.9% since 2024. AI referrals replace under 2% of traffic in every industry Previsible measured. The programmes still returning what these tables promise are the ones quoted inside the answer, not the ones ranking underneath it.

This SERP is dominated by SEO vendors, so claims without a stated sample or method were excluded and every remaining vendor benchmark is named as one. First Page Sage's ROI table is the only complete public benchmark of its kind, and it is an agency reporting on its own campaigns from Q1 2021 to Q3 2025, with no sample size. Three sources sit outside a 24-month window and are kept because nothing newer exists: Ahrefs' August 2024 pricing survey, Ahrefs' January 2024 poll on SEO timelines and BrightEdge's 2019 channel share. All three are dated in the text. Gartner's, Bain's and WordStream's pages block automated requests. Bain's release was read in full, WordStream's benchmarks were confirmed on LocaliQ's identical publication of the same study, and Gartner's SEO budget share was confirmed against Chief Marketer's write-up of the same survey. Reddit blocked every automated request during this check, so the two practitioner threads are linked for context and no numbers were taken out of them.
